What is Outcome-Based Pricing?

Paying for AI per result, such as a resolved support case or a finished task.

Intermediate

Software used to be sold per seat: a fixed price per user and month. AI changes the cost side, because every answer needs computing power. Vendors therefore use two further models: pricing by usage, per token, credit or conversation, and pricing by outcome, per finished piece of work.

Intercom's support agent Fin is the best-known example: from $0.99 per outcome, with no seats required (price page, October 2026). Intercom defines what counts, and its billable outcomes include resolutions as well as certain handoffs, routings and qualifications. In ICONIQ's 2026 survey of about 300 AI builders, the share of companies using outcome-based pricing rose from 18% to 23% within six months (investor survey).

Why it matters for you

Outcome pricing ties what you pay to the value you get, when the outcome is clearly defined. Read the definition before you compare offers, and know your own cost per task if you sell this way.

Own it

Ask every vendor three questions: what exactly counts as an outcome, who decides, and what happens to cases the AI hands back. If you price your own product by outcome, test with real cases how often the AI succeeds and what a failure costs you.

Where it comes from

Investors at Sequoia predicted in Generative AI's Act o1 (October 2024) that AI applications would move from per-seat to outcome pricing. Current figures come from ICONIQ's 2026 State of AI and Intercom's Fin pricing.
